The Activation Chain and What Blocks It

Part of Clinical Project Management (PM) Training: Site Selection and Activation.

About 1 minutes. Free, in your language, no account needed.

Activation is a chain, and chains fail at one link

A site can receive participants only when every link is complete: contract executed, ethics approval in place, regulatory authorization covering that site, staff trained and delegated, drug supply received and stored correctly, and the systems accounts issued.

Nine of ten complete is not ninety percent activated. It is not activated.

Where it usually stalls

Contracts. Indemnity, publication rights, and budget line items. Legal review is not something you can compress by asking.

Ethics submissions with avoidable errors. A missing local document or an unsigned form returns the submission and costs a full review cycle.

Drug at the site. Import permits, temperature-controlled shipping, and a pharmacy with somewhere to put it.

Accounts. EDC, IRT and eLearning logins are small tasks that are routinely requested last and block the first visit.

Run it as a checklist per site, not a status color

A traffic light per site tells you a site is amber. It does not tell you which link is open, who owns it, or what it is waiting on. Track the links, and the amber explains itself.

The site initiation visit is a gate, not a ceremony

It exists to confirm the site can actually run the protocol: the staff who will do the work are present and trained, the pharmacy knows the handling requirements, the source documents are ready, and the equipment is calibrated.

Holding an initiation visit to hit a milestone date, when the pharmacy is not ready, converts a schedule problem into a protocol deviation four weeks later.
